It was a lot of fun riffing with Scoble, Ian, and John about blogs in the organization. I’ve got some notes and reflections I’ll want to post later, but wanted to get this nice summary from Jack posted while I had a moment.

KMPro Chicago hosted an excellent discussion of Blogs in Business with Jim McGee, Robert Scoble, Ian Kennedy and Jon Powell. We covered a lot of ground with a focus on how blogs could be valuable both for marketing to the outside world and for building conversations within the company.

One very interesting thread throughout the evening of conversation was the idea of how blogs can be used to extend the socialization framework that we get when smart people gather around the cube, board table or in the lunchroom. In those situations, people are sharing and learning from one another, but it happens only within a small group of people who happen to be near each other. With blogs (and admittedly other social software) people can extend that reach out to larger and larger groups of people. This was the area where Jon Powell, invited as a skeptic about blogging, saw the most value in what blogging could bring to Hewitt and other corporate environments. Humans seem naturally inclined to share and help one another, and the capabilities being developed with blogging give people more opportunities to do so.

An example of how blogs might work within an organization: Rather than having status reports sent on email, ask those people to post their status reports to a blog. With email, only the recipient knows what is happening and they can provide feedback only when they understand the matter in question. With a blog and with people subscribing to that blog’s web feed, there are many more eyes viewing the reports and many more eyes that can provide feedback or connect the author the help they might need. It’s useful to note that while most readers may just skim, the small minority that do take an interest in the material are exactly the ones that you want taking an interest. They have the background, interest and time to do so, where the immediate supervisor may not.

In describing blogs, Robert Scoble drew from his Five Pillars of Conversational Software: 1. Easy to publish; 2. Discoverable; 3. Social behaviors become visible; 4. Permalinks to a specific item; 5. Syndication. These items were referred back to a number of times throughout the conversation as people asked about other examples and technologies that seemed to be similar. For example, e-mail is neither discoverable, permanent nor syndicated. Similarly, Sharepoint, while ‘easy’ to post and permalink, is not easily discoverable. Discussion groups have a number of the pillars, but they seem to lose in the arena of social behavior in that individuals cannot build their own presence, other than through being known as the expert within the given discussion group.

The idea of easy publishing was discussed by a few people. Rather than needing to “create a website” or “write a paper,” the only thing a blog posting requires is a few cogent thoughts and/or maybe a reference to someone else’s cogent thoughts to which you want to add more. Along this vein there was also conversation around the difficulty of doing this within a corporate environment. Traditionally, corporations have not encouraged people to write what they think – my last company had a policy that more-or-less said this for fear of the legal discovery process. In addition, “people are a lot more worried about making fools of themselves” in corporate settings than in their personal space. The corporate culture will clearly need to change if blogging is to take root.

McGee suggested that blogging in the business – and in society – is going to go through a similar adoption curve as has e-mail: everyone has an address today as a matter of course, but not so many years ago people were trying to figure out what value email might bring to the organization. Blogging – or the ideas behind blogging – will become familiar over time.

Powell mentioned that Hewitt has over 10,000 internal Lotus Notes databases. In post-meeting conversation, a former Anderson person mentioned that they had over 17,000 Notes databases. The question was raised, how will “giving everyone a blog” change the issue that this information is written down and forgotten? How will blogs change the fact that we are drowning in information (or data)? For one, the auxiliary tools that read web feeds (syndication) or that search across weblogs are critical to the difference. In addition, it is the whole nature of how blogs are used and how they operate. A blog is generally written and owned by an individual; it is where they develop their voice and develop reputation: online discussion groups and databases don’t provide this level of ownership to the material.

How does one get started with all of this? People. Passionate, smart people. Give them the conversational tools and they will expand their over-the-cubicle conversations out into their wider sphere of contacts and sources, creating more potential for innovation and flexibility within the organization.

Other notes
McGee made an almost throwaway comment: Within a few years, knowledge workers will probably be taking their own technology into the workplace and negotiating connectivity with their employer. Why? The knowledge worker is going to be relying on that technology to operate in any space, whether it is home or work or consulting or the next job. Why should she be locked into an environment in which she is not familiar or effective?

Scoble has mentioned many times that he monitors nearly 1,000 blogs. He claimed this evening that he could see getting upwards of 10,000 blogs as the capabilities of web feed readers continually grows and improves.

My worst technology mistake

Ben Bradley of Growingco.com interviewed me about Knowledge Management that ran over at Darwin magazine a few weeks back. It was an interesting exercise reflecting on my worst technology mistake. It probably won’t surprise anyone here, but I concluded that

In particular, I ve become a lot more skeptical about top-down approaches to knowledge management. And I ve become much more cautious about the importance of pushing the technology envelope. We were doing a lot of good things to improve internal communications and interactions among our experts. We started paying more attention to that to good effect. Not as sexy, but a lot more impact.

My current thinking is that organizations that want to make progress on KM will need to blend top-down and bottoms-up approaches. It’s not a question of which approach is right, but of how to blend both approaches.

Thank you Judith for the reminder and pointer to an excellent resource. If we’re going to be serious about doing knowledge management in whatever flavor we happen to believe in (personal, corporate, or otherwise), then we need to stay grounded in the work that has come before us.

I’m reminded of an old software engineering quote that I can’t track down this minute since I’m blogging this on the train. I do remember that it was in the Proceedings of the 1968 NATO conference on software engineering, which shows you the kind of useless stuff that clutters up my head. Anyway, the quote was something along the following lines:

“Unlike Einstein, who observed that if he had seen farther than others it was because he had stood on the shoulders of giants, in the field of software engineering, we have mostly been standing on each other’s feet.”

Something to keep in mind if we hope to make some progress in a world far more complicated than the one that existed in Einstein’s day, or even in 1968.

Harry Wessel on blogs in the workplace

This is a pointer to an overview of blogging by Harry Wessel of the Orlando Sentinel. It’s been popping up in various newpapers and been pointed to by various bloggers. This time it shows up in St. Louis, which is my old home town. Maybe someone from my high school days will get in touch. I don’t love the editorial slant that got put on it, but I’m not trying to sell papers. And most organizations are likely to think of risks before they see opportunity.

On the other hand, I did get to have a good chat with Harry while he was writing it courtesy of an introduction by Buzz. Better yet, I got a good quote and they spelled my name right! Here’s what Harry had to say:

Jim McGee, director of the Huron Consulting Group in Chicago, said blogs are among “the most important developments in technology in doing knowledge work that we’ve seen in 15 years.”

McGee is a former clinical professor of information technology at Northwestern University’s business school, and he’s an influential blogger (mcgeesmusings.net).

“I track something like 320 sites that are relevant to my work,” McGee said. “In terms of leveraging my time as a knowledge worker, I have at least an order of magnitude of maybe 100 times improvement in my productivity. If part of your job is to be informed, this is the fastest way to do it.”

A few minor quibbles. I’m not the Director of Huron, I’m one of many; it’s a big place. Also, what I remember saying was that blogging gives me between an order of magnitude and a 100 times improvement in productivity. I can see how Harry transcribed it as he did in our phone interview. It’s a reminder to me to be mindful of how what I say is likely to be heard.

Weinberger on Orders of Organization

More insight from Weinberger. A while back one of my former Diamond colleagues, Lynne Whitehorn-Umphres made the observation that over the last twenty years, the rato of metadata to data has gone from 1 in 100 to 100 to 1. I didn’t really appreciate where she was going with that point, but Weinberger helps me understand.

Database design was a problem of getting the answer right the first time and ahead of use. It was driven by the cost and complexity of storage and of development. That strategy worked adequately for transaction systems, but fails for management information and knowledge work needs. What Weinberger makes clear is that the solution is twofold. One is to use metadata profligately. But the other, and more interesting, part is to not try to get the right answer once and for all or in advance. Rather, it is to postpone the answer until some particular user has a particular question they need to answer.

I used to think that the request for “flexible” information systems reflected laziness on the part of users. I was young and na ve. Weinberger points out what that request is actually seeking, why, and how to go about addressing it.

The Three Orders of Organization.

David Weinberger on the different orders of classification: “If you recall, we were all supposed to be lifeless at the bottom of an ocean of information by now. Why have we survived the information tsunami so confidently predicted in the late ’80s and early ’90s? Those predictions assumed that the principles of organization wouldn’t evolve. But they have. Rapidly and profoundly.”

He goes to explain by his three orders of organization:

  1. First Order: You arrange physical objects: You shelve books, you file papers, you put away your silverware.
  2. Second Order: You arrange separate, smaller objects that contain metadata about the first order objects: You create a card catalog. You make entries in a ledger. You index a book. You now have a second organizational scheme (e.g., the books are shelved by subject but the cards are arranged alphabetically), and it’s physically easier to navigate.
  3. Third Order: You create electronic metadata so you can organize it in ways that simply weren’t feasible before.

He gives emphasis on this third order, which is like a faceted classification scheme, as it gives more power to the users: “Keepers of the first two orders carefully build organizational schemes and taxonomies. Practitioners of the third carefully create metadata so that users can create their own schemes and taxonomies.”

Martin Roell on Improving Knowledge Workers’ Productivity

Martin has put together a nice synthesis of thinking about weblogs and knowledge worker productivity.

In case you wonder what to read this weekend: Martin Roell published 0.9 version of the paper for his BlogTalk presentationDistributed KM – Improving Knowledge Workers’ Productivity and Organisational Knowledge Sharing with Weblog-based Personal Publishing.

This paper briefly explores the failure of traditional knowledge management to adress the problem of knowledge worker productivity and argues that a deeper understanding of knowledge work is necessary to improve it. It then explores knowledge work and how it is supported with information technology tools today, focussing specially on the email client as a knowledge work tool.

The paper introduces weblogs as personal publishing tools for knowledge workers and shows how personal publishing supports knowledg work processes, is personally beneficial to the knowledge worker and helps the dissemination of knowledge through an organisation.

Martin intergrates lots of thinking on “blogs in KM”, so, next to an interesting read by itself, this paper is a good starting point to discover follow-up reading.

The grassroots are where knowledge management must begin

There’s been a running debate around the notion of personal knowledge management. See the recent posts by Nancy White, Roland Tanglao’s excellent coverage of the recent BlogTalk 2.0 sessions (here and here), and any of Denham’s recent posts on the subject. Denham has consistently argued that the notion is a dry hole and that you can’t talk about knowledge management without talking about social and small group interaction.

My decision to focus on the individual knowledge worker as a starting point for knowledge management grew out of my disappointments with large-scale, centralized approaches to knowledge management. I’ve seen too much technophilic empire-building delivering marginal organizational value to believe that any real progress can come from that direction.

The grassroots are where knowledge management must begin. Either the individual knowledge worker or the workgroup can be powerful starting points. Both are more promising than well-intentioned efforts from a center out of touch with the mess and chaos to be found down in the dirt.

I prefer starting at the individual knowledge worker because it is a strategy that requires no permission from anyone to implement. Whether you are in an organization that is smart or stupid about knowledge work and knowledge management, you can put your own house in order. You don’t stop there, of course. That lets you contribute that much more to Denham’s workgroup focus.

The Personal Petabyte, The Exnterprise Exabyte from Jim Gray

This is a big powerpoint file. On the other, and more important, hand it contains some fascinating ruminations about what some key trends in performance improvement in storage technology and network speeds portend for us as knowledge workers and inhabitants of a digital world. Jim Gray is one of the supersmart folks at Microsoft Research who is thinking a few years out about the world we will all be inhabiting soon. Worth the time to look at and think about.
